Wash and press every shirt first. Most have been laundered for years and will have shrunk unevenly.
Set aside the worn areas — collars, elbows and underarms are thinner than they look, and they fail after quilting.
Very lightweight shirtings hold their shape better with a light fusible interfacing before cutting.
And this one matters most: start with a shirt that isn't precious. Cut one block, sew it, measure it. Only then cut the shirts you can't replace.
